They optimise for ad-level CTR when they should be watching conversation rates. They celebrate low cost-per-click when the number that pays salaries is cost per qualified lead. They run campaigns for weeks without realising their welcome message is leaking 60 percent of the leads they are paying for.

A quick note before you start: CTWA and click-to-website campaigns should never share benchmarks. The conversion event is different. A CTWA click opens a WhatsApp thread, not a checkout page, and the funnel stages, attribution logic, and optimisation levers are completely different as a result.

Conversation Started Rate
What it tells you

This is the metric most teams ignore, and it is the most important one after CTR. Not every user who clicks your CTWA ad actually sends a message. Some open the WhatsApp thread and close it without typing anything. The Conversation Started Rate tells you what percentage of your ad clicks turned into an actual conversation. It is the true funnel entry point and the first moment your brand can actually engage the user.

What it tells you

CPCS is the CTWA equivalent of cost per lead on a landing page campaign. It measures how much you paid for each conversation that actually began, accounting for both impressions and the click-to-conversation dropout. This is the headline cost metric to report for CTWA and the one most directly comparable to your cost-per-inquiry on other channels. It is also the metric Meta optimises toward when you run a Conversations campaign objective.

If CPCS is above target:

  • CPM is too high. Test new audiences, fresher creatives or Advantage Plus audience targeting

Response Rate
What it tells you

A conversation is started when the user sends a message. But a response rate measures something more specific: what percentage of those users actually replied to your first automated message or welcome template. It is a direct measure of whether your offer-to-message fit is working. If someone opens the chat and you send them a welcome message and they never reply again, you have lost them. Response rate is where that dropout becomes visible.

Qualified Lead Rate
What it tells you

Not everyone who starts a conversation is a genuine prospect. Some are curious. Some clicked by accident. Some have no budget, no timeline or no real intent to buy. The Qualified Lead Rate separates the conversations that entered your funnel from the leads that actually belong in your pipeline. A qualified lead should meet defined criteria, such as budget confirmed, location or geography relevant, buying timeline within your sales cycle, or specific intent expressed.

This is the KPI that most directly reveals whether your targeting is bringing in the right audience, and whether your chatbot or sales team is doing the qualification work needed to separate signal from noise.

The raw number of conversations is a vanity metric. 500 conversations at a 10 percent qualified lead rate gives you 50 leads. 200 conversations at a 40 percent qualified lead rate gives you 80. Fewer conversations from a tighter audience almost always outperforms high volume from a broad one.

If QLR is below 20%:

  • Your chatbot qualification questions are not filtering intent clearly enough. Add explicit questions about budget, timeline or location early in the flow
  • Your ad audience is too broad. Narrow by interest, behaviour or custom audience segments that reflect past buyers
  • You may be getting curiosity clicks from a creative that over-promises, attracting window shoppers rather than buyers

Cost Per Qualified Lead
What it tells you

This is the number your finance team, your client and your leadership actually care about. CPQL strips away all the funnel noise and tells you how much it cost to acquire one lead that your sales team can genuinely work with. The gap between your CPCS and your CPQL reveals the efficiency of your qualification process. If CPCS is Rs 80 but CPQL is Rs 800, ten conversations are producing one qualified lead and something in the middle of the funnel needs to be fixed.

To improve CPQL without increasing budget:

  • Tighten the qualification criteria in your chatbot flow and remove leads that do not meet minimum thresholds before they reach your sales team

What it tells you

The final KPI connects your CTWA spend directly to revenue. Conversation-to-Close Rate measures what percentage of the qualified leads from your CTWA campaign actually converted into paying customers. It is the most honest verdict on whether the channel is delivering business results beyond pipeline volume. It also feeds back into how you set your CPQL targets. If you close 1 in 4 qualified leads and your average deal value is Rs 10,000, your maximum sustainable CPQL is Rs 2,500. If you close 1 in 10, your CPQL needs to stay under Rs 1,000.

If CCR is below 10%:

How to Set Up CTWA Tracking in Meta Ads Manager

Three of these seven KPIs are available natively inside Meta Ads Manager and require no third-party setup. Four require you to track data outside of Meta, either in your CRM, your chatbot dashboard or a simple shared sheet that your sales team updates.

Set up the Messaging columns in Ads Manager

Go to Ads Manager, click Columns, then Customize Columns, then search for Messaging. Add Messaging Conversations Started and Cost Per Messaging Conversation Started. These give you KPIs 2 and 3 natively. CTR is already in your default view.

Track response rate in your chatbot or WhatsApp Business dashboard

If you are using the WhatsApp Business API with a chatbot, most platforms log the number of conversations where the user sent at least one reply after your welcome template. Export this weekly and divide by total conversations started from Ads Manager.

Define and track qualified leads in your CRM or lead tracker

Set a clear definition of what counts as qualified before the campaign launches. This should include at minimum two or three criteria, such as location, budget range or intent statement, that your chatbot flow is designed to capture. Tag qualified leads separately so you can calculate QLR and CPQL accurately.

Log closed customers back to the CTWA source
